These are the leadership lessons that have influenced me the most, personally.<\/h2>\n\n\n\n<figure class=\"wp-block-image\"><img decoding=\"async\" width=\"1024\" height=\"417\" src=\"https:\/\/knowyourteam.com\/blog\/wp-content\/uploads\/2019\/11\/7-leadership-lessons-1024x417.jpg\" alt=\"Leadership lessons\" class=\"wp-image-4924\"\/><\/figure>\n\n\n\n<blockquote class=\"wp-block-quote is-style-large is-layout-flow wp-block-quote-is-layout-flow\">\n<p>&#8220;What are the biggest leadership lessons you&#8217;ve learned from others, that have changed or affected your own management style?&#8221;<\/p>\n<\/blockquote>\n\n\n\n<p>No one had ever asked me this question&nbsp;before&nbsp;\u2013 let alone on my <em>own<\/em> podcast show \u2013 until recently.<\/p>\n\n\n\n<p>Who asked me this? None other than <a href=\"http:\/\/twitter.com\/jasonfried\">Jason Fried<\/a>, CEO, and co-founder of <a href=\"https:\/\/basecamp.com\">Basecamp<\/a>. I&#8217;d invited Jason back on <a href=\"https:\/\/canopy.is\/blog\/podcast\/?utm_source=blog&amp;utm_medium=post&amp;utm_campaign=7-leadership-lessons\">The Heartbeat<\/a>, our podcast on leadership, for our 50th episode. He&#8217;d been our <a href=\"https:\/\/canopy.is\/blog\/podcast\/episode-1-interview-with-jason-fried-ceo-of-basecamp\/?utm_source=blog&amp;utm_medium=post&amp;utm_campaign=7-leadership-lessons\">very first guest back<\/a> in 2017 when I started the show. (Jason also sits on our board and originally <a href=\"https:\/\/m.signalvnoise.com\/how-we-put-together-a-simple-deal-to-spin-off-know-your-company\/\">spun out<\/a> Canopy, then known as Know Your Team, back when it was a part of Basecamp).<\/p>\n\n\n\n<p>For this <a href=\"https:\/\/canopy.is\/blog\/podcast\/episode-50-interview-with-jason-fried-co-founder-ceo-of-basecamp\/?utm_source=blog&amp;utm_medium=post&amp;utm_campaign=7-leadership-lessons\">50th anniversary episode<\/a>, I thought I&#8217;d turn the tables: I asked Jason if he might interview <em>me<\/em>. And so, Jason asked me this never-before-asked question, &#8220;What are the biggest leadership lessons you&#8217;ve learned from others, that&#8217;s changed or affected your own management style?&#8221;<\/p>\n\n\n\n<p>At the time, I answered this question unsatisfactorily. When asked live on the podcast, I shared only <em>one<\/em> lesson. Maybe two.&nbsp;<\/p>\n\n\n\n<p>However, when I deeply reflect on the past 2.5 years of interviewing leaders who I respect and admire, I&#8217;ve learned <em>many<\/em> tremendous insights. I\u2019ve asked each leader the same question&nbsp;\u2013 &#8220;What&#8217;s the biggest leadership lesson you wish you would&#8217;ve learned earlier?&#8221; \u2013 but no two answers have been the same. From the Contributing Editor of Harvard Business Review to the CEO of Lonely Planet, this has held true.<\/p>\n\n\n\n<p>Yet there are a handful of interviews \u2013&nbsp;seven in particular \u2013&nbsp;that have affected me, the most. I&#8217;ve changed how I think or how I behave as a leader, because of them.<\/p>\n\n\n\n<p>Here are the seven leadership lessons over 2.5 years I\u2019ve learned from running <a href=\"https:\/\/canopy.is\/blog\/podcast\/?utm_source=blog&amp;utm_medium=post&amp;utm_campaign=7-leadership-lessons\">The Heartbeat podcast<\/a> that have had the biggest influence on my own management style:<\/p>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"h-1-stop-doing-what-you-re-good-at\"><strong>#1:&nbsp; Stop doing what you\u2019re good at.&nbsp;<\/strong><\/h3>\n\n\n\n<p>Sometimes, the most counterintuitive leadership lessons are the most helpful. This is one of them. <a href=\"https:\/\/canopy.is\/blog\/2018\/12\/18\/the-most-counterintuitive-leadership-tip-leaders-stop-doing-what-youre-good-at\/?utm_source=blog&amp;utm_medium=post&amp;utm_campaign=7-leadership-lessons\">Peldi Guilizzoni<\/a>, CEO of\u00a0<a href=\"https:\/\/balsamiq.com\/\">Balsamiq<\/a>, shared <a href=\"https:\/\/knowyourteam.com\/blog\/2018\/12\/18\/the-most-counterintuitive-leadership-tip-leaders-stop-doing-what-youre-good-at\/\">the most counterintuitive insight<\/a> with me on The Heartbeat, when he espoused: \u201cDoing what you\u2019re good at hurts the team.\u201d Huh? He explained how when you\u2019re the one always doing the thing that you\u2019re good at, you create a dependency within your team. They can never be self-sustainable or perform at the highest level if you\u2019re the one always doing the things you\u2019re good at. Because of Peldi, when I find myself leaning into a task I\u2019m good at, I now actively ask myself: \u201cAre my actions feeding your team or my ego?\u201d (You can catch the full podcast episode <a href=\"https:\/\/canopy.is\/blog\/podcast\/episode-27-interview-with-peldi-guilizzoni-founder-ceo-of-balsamiq\/?utm_source=blog&amp;utm_medium=post&amp;utm_campaign=7-leadership-lessons\">here<\/a>.)<\/p>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"h-2-step-back-take-stock\"><strong>#2:  Step back. Take stock.<\/strong><\/h3>\n\n\n\n<p>Intuitively, we all know it\u2019s important to take a step back and reflect, as a leader. But for me, it took <a href=\"https:\/\/twitter.com\/natalienagele\">Natalie Nagele<\/a>, CEO, and co-founder of <a href=\"https:\/\/wildbit.com\/\">Wildbit<\/a>, driving this point home in our Heartbeat interview, for me to <em>act <\/em>on this wisdom. Natalie admitted how this advice to \u201cwork on the business, not in the business\u201d is seemingly clich\u00e9. But she emphasized how <a href=\"https:\/\/canopy.is\/blog\/2019\/04\/24\/work-on-the-business-and-not-in-the-business-as-leaders\/?utm_source=blog&amp;utm_medium=post&amp;utm_campaign=7-leadership-lessons\">regularly distancing yourself<\/a> from problems can, in fact, help you solve them better, later on. Inspired by her conviction, I started investing more in our own leadership strategy sessions with my business partner and CTO, Daniel Lopes. Now every month, at minimum, we take a day away from the business to step back and take stock. Big thank you to Natalie, for this. (You can catch the full podcast episode <a href=\"https:\/\/canopy.is\/blog\/podcast\/episode-32-interview-with-natalie-nagele-ceo-and-co-founder-of-wildbit\/?utm_source=blog&amp;utm_medium=post&amp;utm_campaign=7-leadership-lessons\">here<\/a>.)<\/p>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"h-3-screw-the-golden-rule\"><strong>#3:&nbsp; Screw the Golden Rule.<\/strong><\/h3>\n\n\n\n<p>\u201cTreat others the way you want to be treated.\u201d This is the Golden Rule we\u2019re all taught growing up. When I chatted with\u00a0<a href=\"http:\/\/twitter.com\/dhh\">David Heinemeier Hansson<\/a>\u00a0(DHH), the Creator of the popular web framework Ruby on Rails and Chief Technology Officer at\u00a0<a href=\"http:\/\/basecamp.com\/\">Basecamp<\/a>, I realized how backward this precept was in the context of leadership. David shared with me how you shouldn\u2019t treat other people the way you want to be treated because the other person isn\u2019t\u00a0<em>you<\/em>. It\u2019s a <a href=\"https:\/\/canopy.is\/blog\/2018\/01\/03\/want-to-improve-your-management-style-screw-the-golden-rule\/?utm_source=blog&amp;utm_medium=post&amp;utm_campaign=7-leadership-lessons\">poor definition of empathy<\/a> if that\u2019s indeed what we do as leaders. Instead, in large part to David, I\u2019m more rigorous than ever about making sure I\u2019m treating others on my team how <em>each<\/em> individual wants to be treated.\u00a0(You can catch the full podcast episode <a href=\"https:\/\/canopy.is\/blog\/podcast\/episode-7-interview-with-david-heinemeier-hansson-cto-of-basecamp-creator-of-ruby-on-rails\/?utm_source=blog&amp;utm_medium=post&amp;utm_campaign=7-leadership-lessons\">here<\/a>.)<\/p>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"h-4-good-leadership-is-pruning\"><strong>#4:&nbsp; Good leadership is pruning.<\/strong><\/h3>\n\n\n\n<p>There is no shortage of analogies made about leadership. A leader can be seen as a \u201ccoach\u201d or \u201ccaptain.\u201d But David Cancel, CEO of Drift made an unlikely comparison about leadership in our podcast conversation:\u00a0 He said that good leadership was like pruning an English garden. It requires small, incremental actions, not big sweeping actions. It focuses on clearing away what\u2019s stifling growth. And, it\u2019s only done periodically \u2013\u00a0research\u00a0reveals how managers who are \u201cconstantly coaching\u201d overwhelm and exhaust their team. Constant coaching, like constant pruning, can do more harm than good. For me personally, as a leader, this was an important reminder to calibrate my touchpoints with my team. I\u2019m pruning, not uprooting. (You can catch the full podcast episode <a href=\"https:\/\/canopy.is\/blog\/podcast\/episode-19-interview-with-david-cancel-ceo-of-drift\/?utm_source=blog&amp;utm_medium=post&amp;utm_campaign=7-leadership-lessons\">here<\/a>.)<\/p>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"h-5-transparency-requires-context-and-is-on-a-spectrum\"><strong>#5:&nbsp; Transparency requires context, and is on a spectrum.<\/strong><\/h3>\n\n\n\n<p>\u201cHow transparent should I be with my team?\u201d As leaders, we\u2019re often faced with this question. We know transparency is supposed to be positive\u2026 But to what extent? I so appreciated how <a href=\"https:\/\/twitter.com\/destraynor\">Des Traynor<\/a>, Co-Founder of <a href=\"https:\/\/www.intercom.com\/\">Intercom<\/a>, decides what his answer should be. Des revealed to me how transparency \u201cis not about opening up Google Drive and making sure that everyone can read everything.\u201d It\u2019s about ensuring that people have <a href=\"https:\/\/canopy.is\/blog\/2019\/02\/12\/how-transparent-should-you-be-as-a-leader\/?utm_source=blog&amp;utm_medium=post&amp;utm_campaign=7-leadership-lessons\">transparency of context<\/a> \u2013 and that it\u2019s not all or nothing, either. Today, when I consider what and how I should share information with my own team at Canopy, I reflect on how well I\u2019m considering Des\u2019 advice. (You can catch the full podcast episode <a href=\"https:\/\/canopy.is\/blog\/podcast\/episode-4-interview-with-des-traynor-co-founder-of-intercom\/?utm_source=blog&amp;utm_medium=post&amp;utm_campaign=7-leadership-lessons\">here<\/a>.)<\/p>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"h-6-don-t-solve-the-problems-yourself\"><strong>#6:&nbsp; Don&#8217;t solve the problems yourself.<\/strong><\/h3>\n\n\n\n<p>Leadership is stewardship. We so often forget this. <a href=\"https:\/\/canopy.is\/blog\/2019\/03\/06\/dont-solve-problems-if-you-want-to-be-a-great-manager\/?utm_source=blog&amp;utm_medium=post&amp;utm_campaign=7-leadership-lessons\">Wade Foster<\/a>, CEO of <a href=\"https:\/\/zapier.com\/\">Zapier<\/a>, reminded me of this essential notion. In our Heartbeat podcast interview, Wade acknowledged how in his early days as a leader, he would be eager to roll up his sleeves and solve all the problems for his team. However, this would backfire. It meant his team would <em>always<\/em> come to Wade with their problems. He became a bottleneck. Now, Wade sees how his role as a leader is to <a href=\"https:\/\/knowyourteam.com\/blog\/2019\/03\/06\/dont-solve-problems-if-you-want-to-be-a-great-manager\/\">help a team think for themselves<\/a> \u2013 not to solve everything for them. Because of this, I consciously check-in with myself and with my team to make sure I\u2019m practicing this. My measure of success as a leader is how well I\u2019m helping <em>others<\/em> solve problems. (You can catch the full podcast episode <a href=\"https:\/\/canopy.is\/blog\/podcast\/episode-33-interview-with-wader-foster-ceo-and-co-founder-of-zapier\/?utm_source=blog&amp;utm_medium=post&amp;utm_campaign=7-leadership-lessons\">here<\/a>.)<\/p>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"h-7-if-you-re-busy-as-a-leader-you-re-doing-it-wrong\"><strong>#7:&nbsp; If you&#8217;re busy as a leader, you&#8217;re doing it wrong.<\/strong><\/h3>\n\n\n\n<p>I remember when I interviewed <a href=\"http:\/\/twitter.com\/rands\">Michael Lopp<\/a>, VP of Engineering at <a href=\"http:\/\/slack.com\">Slack<\/a>, his observations around leadership lessons were immediate:\u00a0 \u201cIf you\u2019re <a href=\"https:\/\/canopy.is\/blog\/2018\/03\/09\/the-most-surprising-principle-of-good-leadership-dont-be-busy\/?utm_source=blog&amp;utm_medium=post&amp;utm_campaign=7-leadership-lessons\">too busy doing the actual work<\/a>, as a manager, that\u2019s a huge mistake.\u201d Michael shared how you can\u2019t truly anticipate nor respond to the needs of your team if you\u2019re in the weeds of the work. You can\u2019t clarify a decision or help sort out interpersonal dynamics. I now remind myself of this constantly, if I find myself too busy, as leader.
