First, let&#8217;s understand what trust really is and why it matters.<\/h4>\n\n\n\n<figure class=\"wp-block-image\"><img decoding=\"async\" width=\"1024\" height=\"325\" src=\"https:\/\/knowyourteam.com\/blog\/wp-content\/uploads\/2019\/01\/trust-guide-3-1024x325.png\" alt=\"\" class=\"wp-image-1253\"\/><\/figure>\n\n\n\n<hr class=\"wp-block-separator has-css-opacity\"\/>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"h-who-do-you-trust\">Who do you&nbsp;trust?<\/h3>\n\n\n\n<p>The first people who likely came to mind were your partner, your family, and your friends (hopefully).<\/p>\n\n\n\n<p>How about your boss? Your coworker? It\u2019s harder to say.<\/p>\n\n\n\n<p>A 2016 study conducted by Edelman <a href=\"https:\/\/www.edelman.com\/2016-edelman-trust-barometer\" rel=\"noreferrer noopener\" target=\"_blank\">surveyed<\/a> 33,000 people in 28 countries. From it, they discovered: One in three people don\u2019t trust their employer. And only 24% of employees in this study believe their CEO exhibited highly ethical behavior.<\/p>\n\n\n\n<p>In our own <a href=\"https:\/\/canopy.is\/?utm_source=blog&amp;utm_medium=post&amp;utm_campaign=+building-trust-what-why\">Canopy<\/a> survey this past year of 597 managers and employees, we found that folks were slightly more trustful of one another: About 8% of employees said they rarely or never trust their manager. That\u2019s almost 1 in 10 employees not trusting their manager.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"h-why-defining-trust-matters\">Why defining trust&nbsp;matters<\/h3>\n\n\n\n<p>Whether 1 in 3 employees or 1 in 10 employees don\u2019t trust their managers\u200a\u2014\u200aboth are significant occurrences. Especially given the amount of time we interact with our coworkers, and the projects and outcomes that are on the line, it\u2019s startling.<\/p>\n\n\n\n<p>Are we really spending all this time with people we don\u2019t trust? Should we be doing anything about this?<\/p>\n\n\n\n<p>To answer those questions, we first have to define \u201ctrust\u201d clearly. Misconstrue what trust actually is, and you spend time on the wrong things. Get it right, and building trust gets easier.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"h-what-trust-is-not-likability\">What trust is NOT: Likability<\/h3>\n\n\n\n<p>We often equate trust with <a href=\"https:\/\/canopy.is\/blog\/2018\/10\/24\/the-leadership-mistake-youre-likely-making-being-nice\/?utm_source=blog&amp;utm_medium=post&amp;utm_campaign=+building-trust-what-why\" target=\"_blank\" rel=\"noreferrer noopener\">likability<\/a>. We think, \u201cThis is a nice person\u201d or \u201cThis is the kind of person I\u2019d want to hang out with on weekends\u201d\u2026 So we trust them.<\/p>\n\n\n\n<p>However, that\u2019s only part of the equation.<\/p>\n\n\n\n<p>Consider someone in your company you don\u2019t trust. You might like her. She\u2019s affable, genuine and definitely tries her best. But trusting her with a high-profile project? You hesitate\u200a\u2014\u200ashe hasn\u2019t shown the track record you need to feel confident. You don\u2019t give her the big project because, honestly, you just don\u2019t trust her enough.<\/p>\n\n\n\n<p>So if you want someone to trust you, it\u2019s not enough that they like you. It\u2019s not enough that they think you have good intentions. They\u2019ve got to think you\u2019re capable. They\u2019ve got to think you have what it takes to prove something through.<\/p>\n\n\n\n<p>You might think someone is a good person\u200a\u2014\u200abut you don\u2019t trust them to actually get the work done. You need both.<\/p>\n\n\n\n<p>This is an important distinction because many leaders accidentally optimize for likability as a means to build trust. They try to \u201cbe friends\u201d with their direct reports, thinking it\u2019ll mean their team will trust them more.<\/p>\n\n\n\n<p>If we can internalize that trust is not likability, it causes us to not fall into the trap of trying to please everyone around us. If we want to build trust, there\u2019s something deeper we have to access.<\/p>\n\n\n\n<p>So then, if trust isn\u2019t likability, what is it?<\/p>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"h-what-trust-is-intentions-behavior\">What trust IS: Intentions +&nbsp;Behavior<\/h3>\n\n\n\n<p>In a <a href=\"https:\/\/www.researchgate.net\/publication\/50313187_Not_So_Different_After_All_A_Cross-discipline_View_of_Trust\" rel=\"noreferrer noopener\" target=\"_blank\">1998 paper<\/a>, Denise M. Rousseau suggested this definition of trust: \u201cA psychological state comprising the intention to accept vulnerability based upon positive expectations of the intentions or behavior of another.\u201d<\/p>\n\n\n\n<p>In short, trust is two things: Intentions and Behavior. It\u2019s people\u2019s perception of who you are and their expectation of what you can do.<\/p>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"h-the-4-cores\">The 4&nbsp;Cores<\/h3>\n\n\n\n<p>Stephen M.R. Covey defines trust in his popular book, <a href=\"https:\/\/www.amazon.com\/SPEED-TRUST-Thing-Changes-Everything\/dp\/1416549005\" rel=\"noreferrer noopener\" target=\"_blank\">\u201cSpeed of Trust,\u201d<\/a> similarly to Rousseau. To Covey, trust is the belief in who the person is, and a belief in their abilities\u200a\u2014\u200aa person\u2019s \u201cCharacter\u201d and their \u201cCapabilities.\u201d Covey then further breaks down trust into what he calls \u201cFour Cores\u201d:<\/p>\n\n\n\n<ul>\n<li><strong>Integrity<\/strong>\u200a\u2014\u200aThis means being honest, walking the talk, and being congruent with what you believe. You can\u2019t trust someone unless you believe they have integrity. When someone is assessing your integrity, they\u2019re wondering, \u201cDo you have values I align with? Are you a good person?\u201d<\/li>\n\n\n\n<li><strong>Intent<\/strong>\u200a\u2014\u200aThis is your agenda or mission. Your team must trust your intent before they can trust you. A person sizing up your intent will wonder, \u201cAre you thinking about yourself, or others, in this situation? Do you have the short-term or the long-term in mind?\u201d<\/li>\n\n\n\n<li><strong>Capabilities<\/strong>\u200a\u2014\u200aThis is your talents, attitudes, skills, and knowledge. When someone is determining whether or not to trust you, they\u2019ll consider, \u201cDoes this person have the expertise to do this job as well as they say they can?\u201d Based on our survey, we found that both managers and employees question each others\u2019 capabilities (26% of employees said this, and 36% of managers said this).<\/li>\n\n\n\n<li><strong>Results<\/strong>\u200a\u2014\u200aThis is your track record, your performance. You can\u2019t be trusted unless you\u2019ve shown results in some way that you can be trusted to follow-through. When you ponder about a coworker, \u201cWhat has this person done that proves I can trust her?\u201d you\u2019re seeking results.<\/li>\n<\/ul>\n\n\n\n<h3 class=\"wp-block-heading\" id=\"h-warmth-competence\">Warmth + Competence<\/h3>\n\n\n\n<p>Another related lens for understanding trust is <a href=\"https:\/\/www.sciencedirect.com\/science\/article\/pii\/S019130851100013X\" rel=\"noreferrer noopener\" target=\"_blank\">described<\/a> by organizational experts Amy J.C. Cuddy, Matthew Kohut, and John Neffinger. They revealed the two elements needed for a leader to be trusted were \u201cWarmth\u201d and \u201cCompetence\u201d\u200a\u2014\u200awith warmth needing to come first.<\/p>\n\n\n\n<p>According to their research, when you project strength too quickly, people have a harder time trusting you. They <a href=\"https:\/\/hbr.org\/2013\/07\/connect-then-lead\" rel=\"noreferrer noopener\" target=\"_blank\">explain<\/a> in Harvard Business Review, \u201cBefore people decide what they think of your message, they decide what they think of you.\u201d<\/p>\n\n\n\n<p>These perceptions of warmth and competence are powerful: \u201cInsights from the field of psychology show that these two dimensions account for more than 90% of the variance in our positive or negative impressions we form of the people around us.\u201d<\/p>\n\n\n\n<p>How do you show warmth and competence? Cuddy and her research partners detail how warmth can mean positive body language, affirming words, generous actions, and even a smile. Competence can be projected similarly through body language (such as standing up straight), your past track record, and the actions you take going forward.<\/p>\n\n\n\n<p>Like Covey, Cuddy\u2019s research and explanation of the requirements for trust echo Rousseau\u2019s definition of intention + behavior. Trust is all about who people think you are (warmth), and what they think you can do (competence).<\/p>\n\n\n\n<p>Getting this distinction straight helps lay the groundwork for you to build trust in your team. You can now understand why someone might distrust you. Perhaps you haven\u2019t defined your intent clearly enough. Perhaps it\u2019s because of your past behavior. As a result, most importantly, you now can start to think about how you can build trust in your team.<\/p>\n\n\n\n<p>The clearer the understanding we have of trust and what it really is, the clearer the path we have to our teams trusting us more.<\/p>\n\n\n\n<hr class=\"wp-block-separator has-css-opacity\"\/>\n\n\n\n<p>\u2764\ufe0f<strong><em>Cultivating warmth, as described here, can be tricky as your team scales<\/em><\/strong><em>.
